Does anyone here make their own charcoal?

I’ve been trying to make my own charcoal at home. I made two batches so far but when I’m done they end up very light and brittle. Half my bucket breaks down into tiny pieces even though I put in fist size. Otherwise the charcoal burns long, and hot! Looking for tips and tricks. Thanks!
