OP has this right. Start by breaking down the hard wood into chunk. Cool it and relight for the cook. Way to show the entire process.

Maybe I’m the outlier, but I’ve always used a stick of lighter pine/fatwood. I just light it and stack the coals around and on top of it. 30 minutes later, the coals are ready. I buy a 2 lb. bag of lighter pine every couple of years.
